A Hong Kong holding company with five trading subsidiaries approached us six weeks before fieldwork. Each entity kept its own shared folder; eliminations support lived in a personal mailbox. We ran a compressed Audit Evidence Engagement: one evidence map for the group, a single index of intercompany confirmations, and a daily overdue list for bank letters still outstanding at two regional banks.
By the agreed handover, four subsidiaries were complete. The fifth still lacked a signed related-party confirmation; we flagged it in the gap log with the owner and the last chase date. The engagement partner used that log in the planning meeting rather than discovering the gap during detailed review.
Extended story: first-year statutory audit
A newly incorporated services company needed its first Companies Ordinance audit. There was no prior evidence file. We built the index from the trial balance outward — incorporation documents, share allotments, revenue contracts, and payroll reconciliations — and coordinated with the appointed auditor on referencing conventions before collection began. The finance contact credited the early map for avoiding duplicate requests once fieldwork started.
